Kwalee, a leading mobile gaming company, engaged Atlassway to assess and stabilize its Jira Cloud ecosystem. The instance contained 240+ projects, multiple external partners, and more than ten Jira administrators — with fragmented governance and rising storage and license costs.

Challenges

• Uncontrolled growth: 240+ projects, 150+ team-managed projects
• Excessive administrators and overlapping global permissions
• External partners could access (or impact) unrelated projects
• No standards for workflows, issue types, or permission schemes
• Storage nearing limits; Premium plan considered (2× cost)
• Performance degradation and weak change control

Our Approach

1. Full audit of global & project permissions, roles, and schemes
2. Governance model: 7 categories (mobile dev, publishing, QA, legal, etc.)
3. Admin hardening: reduced Jira admins from 10 → 2 (primary + backup); tightened global permissions (create projects, bulk changes, etc.)
4. Migrations: 150+ team-managed → company-managed projects
5. Standardization: workflows, issue types, permissions, roles (PO, SM, QA, Dev, Account Manager)
6. Storage optimization: heavy attachments moved to linked Confluence spaces
7. License optimization: right-sized Jira Software/JSM usage; removed unused schemes/users
